Context and strategic stakes
Facing accelerating IT projects and the increasing complexity of a growing Multi-Cloud environment, this luxury group urgently needed to unify its Cloud strategy within the IT department. Key challenges included defining a clear operational model (CCoE), establishing a rigorous validation process to evaluate Cloud, SaaS, Data, and AI solutions across multiple dimensions (security, legal, FinOps), and achieving strategic alignment with general management to secure investment sponsorship.

Approach and methodology
We initiated the project by structuring a centralized Cloud governance (Cloud Center of Excellence). We defined the target organization, roles, and responsibilities for various teams: Multi-Cloud platform, DevOps engineering, IT support, security, and cybersecurity. Relay processes were institutionalized to streamline interactions with essential peripheral teams (enterprise architecture, legal affairs, contractual purchasing).
